I have always had trouble with concentration and remembering important facts.  I have memorized things and then forgotten them.  I have always used short term memory for my studies.  After reading this chapter I have learned that there are numerous ways to remember facts.  Since starting my classes here at Kaplan I have been taking notes while reading materials that have been assigned.  I find that this makes it easy for me to review what the chapter is about.  I am planning on using the SQ3R method for study.  This should help with actually knowing what I read and helping me to retain what I read.  I am using memory helpers now also.  I try to get atleast 8 hours sleep a night.  I set up a study area today where my computer and notebooks and other essentials are all in easy access.  I have a lamp for good lighting.  I plan on taking 5 min. breaks after every half hour of study to keep from getting fatigued.  If I feel I need a longer break, I will take it.  Proper diet is not even in my vocabulary, but starting today I am trying to eat 3 healthy meals a day.  I am very positive about this venture so I feel that I will be very successful with my grades.  I got off to a bad start that was beyond my control, but I am trying very hard to stay on top of things now.

Leading change is one of the most important and difficult leadership responsibilities. For some theorists, it is the essence of leadership and everything else is secondary. Effective leadership is needed to revitalize an organization and facilitate adaptation to a changing environment. This subject became especially relevant in the 1980s when many private and public sector organizations were confronted with the need to change the way things were done in order to survive. This chapter builds on the previous one and provides a practitioner-oriented perspective on strategic, change-oriented leadership.
Major change in an organization is usually guided by the top management team, but any member of the organization can initiate change or contribute to its success. The chapter describes how leaders can influence the organization culture, develop a vision, implement change, and encourage learning and innovation. The chapter begins by describing different change processes and approaches.
Change Processes in Organizations
Efforts to implement change in an organization are more likely to be successful if a leader understands the reasons why people accept or resist change, sequential phases in the change process, different types of change, and the importance of using appropriate models for understanding organizational problems. Each topic will be examined more closely.
Different Reasons for Accepting Change
The initial reaction to a proposed change may be acceptance, and there are different reasons why a person may be willing to accept change rather than resist it. One explanation is in terms of the types of leader power that are used to influence the person to accept change and the types of influence processes that leaders actually use (see Chapter 7). Compliance with the change is likely if people believe that it is a legitimate exercise of leader authority (legitimate power), or if they fear punishment for resisting the change (coercive power). Commitment is a more likely outcome of a change initiative when people trust their leaders and believe that the change is necessary and likely to be effective (strong referent and expert power). Commitment to change is also facilitated by the leader’s use of an appropriate combination of proactive influence tactics (see Chapter 7). Herscovitch and Meyer (2002) also proposed similar reasons for acceptance of change, but they described the outcome in terms of continuance, normative, and affective commitment. By confounding outcomes with causes, their approach creates unnecessary conceptual confusion.
Resistance to Change
Resistance to change is a common phenomenon for individuals and organizations. There are a number of different reasons why people resist major changes in organizations (Connor, 1995), and they are not mutually exclusive.
1. Lack of trust
A basic reason for resistance to change is distrust of the people who propose it. Distrust can magnify the effect of other sources of resistance. Even without an obvious threat, a change may be resisted if people imagine hidden, ominous implications that will become obvious only at a later time. Mutual mistrust may encourage a leader to be secretive about the reasons for change, thereby further increasing suspicion and resistance.
2. Belief that change is not necessary
Resistance is more likely if the current way of doing things has been successful in the past and there is no clear evidence of serious problems that require major change. The signs of a developing problem are usually ambiguous at the early stage, and it is easy for people to ignore or discount them. If top management has overstated the organization’s performance, then convincing people of the need for change will be even more difficult. Even when a problem is finally recognized, the usual response is to make incremental adjustments in the present strategy, or to do more of the same, rather than to do something different.
3. Belief that the change is not feasible
Even when problems are acknowledged, a proposed change may be resisted because it seems unlikely to succeed. Making a change that is radically different from anything done previously will appear difficult if not impossible to most people. Failure of earlier change programs creates cynicism and makes people doubtful the next one will be any better.
4. Economic threats
Even if a change would benefit the organization, it may be resisted by people who would suffer personal loss of income, benefits, or job security. The latter concern is especially relevant when change involves replacing people with technology or improving processes to make them more efficient. Prior downsizing and layoffs raise anxiety and increase resistance to new proposals, regardless of the actual threat.
5. Relative high cost
Even when a change has obvious benefits for the organization, it always entails some costs, which may be higher than the benefits. Familiar routines must be changed, causing inconvenience and requiring more effort. Resources are necessary to implement change, and resources already invested in doing things the traditional way will be lost. Performance invariably suffers during the transition period as the new ways are learned and new procedures debugged. Concern about costs in relation to benefits will be more difficult to allay when it is not possible to estimate them with any accuracy.
6. Fear of personal failure
Change makes some expertise obsolete and requires learning new ways of doing the work. People who lack self-confidence will be reluctant to trade procedures they have mastered for new ones that may prove too difficult to master. A proposed change will be more acceptable if it includes provisions for helping people learn new ways of doing things.
7. Loss of status and power
Major changes in organizations invariably result in some shift in relative power and status for individuals and subunits. New strategies often require expertise not possessed by some of the people currently enjoying high status as problem solvers. People responsible for activities that will be cut back or eliminated will lose status and power, making them more likely to oppose a change.
8. Threat to values and ideals
Change that appears to be inconsistent with strong values and ideals will be resisted. Threat to a person’s values arouses strong emotions that fuel resistance to change. If the values are embedded in a strong organization culture, resistance will be widespread rather than isolated.
9. Resentment of interference
Some people resist change because they do not want to be controlled by others. Attempts to manipulate them or force change will elicit resentment and hostility. Unless people acknowledge the need for change and perceive they have a choice in determining how to change, they will resist it.
Resistance to change is not merely the result of ignorance or inflexibility; it is a natural reaction by people who want to protect their self-interests and sense of self-determination. Rather than seeing resistance as just another obstacle to batter down or circumvent, it is helpful to view it as energy that can be redirected to improve change (Ford, Ford, & D’Amelio, 2008; Jick, 1993; Maurer, 1996). Active resistance indicates the presence of strong values and emotions that could serve as a source of commitment for opponents who are converted to supporters. As noted in Chapter 4, it is essential for change agents to discuss a proposed or impending change with people who will be affected by it to learn about their concerns and suggestions.
Understanding resistance to change requires going beyond an examination of individual reasons for resisting. Resistance at the individual level is compounded by system dynamics at the group and organization level. Changes in one part of a system may elicit a reaction from other parts that nullifies the effect of the change. The interlocking nature of social systems creates tremendous inertia. Just as it takes miles to turn a supertanker at sea, it often takes years to implement significant change in a large organization.

Record the height you reach each time you complete the exercise. Next, repeat the process but start from a standing position. Jump as high as you can. Record the height you reach each time you complete the exercise from standing. Now, compare your results of the seated start and the standing start. In which scenario did you jump higher? Why?   3. Attend an endurance event such as a local five or ten kilometer race. Try to observe the obvious visual differences between the winners and those who come in last. Explain the differences between the two groups. If possible, interview two of the top runners as well as two “middle of the pack” runners and compare their training routines.
  4. Theoretically plot the strength curve of a beginning, intermediate and an advanced weight trainee while performing a squat. Explain the differences in the shape of the curve. What are the seven factors of the strength curve? Pick an exercise and alter two of the seven factors in order to improve upon the strength curve.
  5. List the four types of resistance training equipment.  Explain the advantages and disadvantages of each, as well as any improvements that you would make.  When would it be beneficial to use a particular type of equipment?  When would it not be recommended and/or beneficial?
  6. Much has been written in popular magazines about aerobic training and how it is the only way one can burn fat. Explain this belief, evaluate it and tell why it may or may not be appropriate. Are there other ways to burn fat? If so, what are some of them?
  7. Analyze the role of ballistic movement in any given fitness training protocol in sports. How can each machine be adapted to ballistic training? Should it be adapted in the first place? Is ballistic training taboo? Give three examples of ballistic training exercises.
  8. What are the advantages and disadvantages of each of the four technologies of training equipment in training general populations? In sports training? In bodybuilding for muscle mass?
  9. Some of you may never have participated in or conducted an aerobics class. Sit in on or participate in an aerobics class that is being taught by an experienced certified aerobics instructor. Was the class as you expected it to be? What did you learn? How would you rate the instructor? Why? Do the same for a group resistance training class such as strength training, Body Pump?, an abs / core class or any other class specifically designed to improve strength.
  10. Critically analyze stretching theory. Is stretching for improved flexibility? If so, to what extent is flexibility necessary in a general fitness program? In a sports-specific setting? Are there other reasons for stretching besides improving flexibility? Try each of the stretching methods discussed in the text for at least two body parts and briefly explain the differences between them.
  11. Familiarize yourself with safe and effective exercises for improving flexibility in each joint of the body and discuss when each is necessary or desirable.
  12. Perform body composition assessments on at least three individuals. Record all measurements and use them to calculate the body fat in pounds, as a percentage of total body weight and the lean body mass. Discuss the method that you used and what possible deviations could have occurred during testing. Show all measurements or readings for each individual.

  5. Systematically try each of the systems of training. How do they compare relative to the seven laws of training? After carefully identifying your reason(s) for training, which of these systems of training would be most appropriate for you? Why?
  6. Evaluate the workout programs of five individuals. Do they follow the seven principles known as the Seven Granddaddy Laws? Under what conditions would you change these programs?
  7. Define periodization and its components. Provide a brief explanation for how periodization could benefit each of the following clients specifically: College soccer player, 35 year old sedentary adult wanting to “tone”, long distance runner.  Is periodization beneficial for everyone?   8. Practice computing reps, sets, weight and training frequency on at least 3 friends and yourself. Compare your results and explain the differences between them (i.e. total volume, reps, sets, weight used, split routine, goal of the individual, rest periods, temp of the movement, total time in the gym each session, etc.).
  9. Gain permission from a manager of a local gym or club to talk with the instructors at the gym about the techniques they use in constructing training regimen for their clients. Distinguish the differences between programs contrived for beginning versus experienced clients. You will probably notice that most prescribe “canned” programs involving a Nautilus type circuit or some similar type of system, a bit of bike riding to warm up or some simple non-stressful exercises. Write down every single objection you think of to this kind of approach to training people. Be careful not to offend anyone.
  10. What general repetition scheme would you suggest in a training program for the following trainees: power lifter, soccer player, office worker, carpenter, football player, obese client, runner, swimmer? Why do you feel that these recommendations would be appropriate for each trainee?

Does their calculated protein requirements meet or exceed Dr. Hatfield’s estimate of minimum protein requirements?
  6. Interview ten people (five who exercise regularly and five who do not) and find out what supplements they are currently taking. Why are they taking these supplements? Are they getting the results they expected? Do these supplements follow the guidelines you have read about in your text, Fitness the Complete Guide?
  7. Identify two popular multi-vitamin formulas and list the ingredients of each. Compare the ingredients with one another. Why do you think the manufacturer put certain vitamins, minerals and herbs together? If they are different, why do you think there is a variance between the two? Are they marketed towards different audiences?
  8. Track your own caloric intake and macronutrient profile for at least thirty days. Does this match up with the recommended daily caloric level you get when you calculate your BMR and factor in your activity level? If not, why do you think there may be a variance? What was your goal/purpose and did you achieve it? Be as detailed as possible.
  9. Visit with a doctor who specializes in treatment of obesity. Discuss the many procedures that he or she goes through in determining the correct call to action in regards to treatment. What kind of nutritional advice do they give and when do they recommend surgical intervention?   10. Pick five supplements currently on the market. Find research based on the supplements and the ingredients. What were the results or findings of the studies? Were the studies funded by the supplement company? Is this a supplement backed by creditable science? If not, why do you think that so many people are currently using it?

  4. Perform at least one exercise for each major muscle group on a stability ball. Were you able to use the same weight as you normally do? If not, why do you think you could not use as much resistance? What populations would benefit from the use of incorporating stability ball training? Are there certain individuals who should not use a stability ball?
  5. Seek out a competent sports medicine expert “medical doctor, chiropractic physician, nurse or physical therapist” and go over some of the sports-medical problems outlined in the course text. Are these outlines specific enough? Are any sports-medical problems left out that should be included? What else can you do to better prepare yourself in assisting your clients to seek competent sports-medical assistance?
  6. Do research on the benefits and risks of exercise and youth. Give at least five resources (no more than five years old) and state the findings of your research. Is weight training safe and effective for young people? If not, why not?
  7. Identify at least two women who have regularly exercised before and after pregnancy with very little “downtime”. What precautions did they follow? What alterations did they make to their normal training routine? If they were to do it again what changes might they make? Do these follow the guidelines presented in Fitness: The Complete Guide?
  8. Write down three or more special population groups for whom you would use a water exercise therapy program. What types of movement routines would you perform? What types of strength regimes would you instruct? Are there any precautions you would look for prior to exercise?

A randomised controlled trial was conducted and 434 patients with Type 2 diabetes or hypertension were recruited from ten primary care practices in a disadvantaged community. Five practices were randomised to a telephone-counselling intervention (n = 228) and five practices to usual care (n= 206). The aim was to examine the maintenance of behavioural changes six months after a telephone-delivered physical activity and diet intervention.
Participants received 18 phone calls, a workbook with information on physical activity and healthy eating that followed the 5 A’s approach, and a pedometer. The usual care group received brief feedback on their assessment and health related brochures. The main outcome measures included the use of validated, self-report measures of physical activity and diet. Data was collected at baseline, twelve months, and 18 months (months post intervention). The findings showed both interventions were found to show significantly improved behaviour changes particularly in those who adhered to the study. The research is relevant for managing people with type 2 diabetes and hypertension living in disadvantaged communities. The researchers concluded that telephone-delivered interventions promoted maintenance of health behaviour change but studies with longer term follow-up are needed to determine how intervention duration and intensity might enhance maintenance.

A systematic review of double-blinded randomised controlled trials conducted by the Cochrane Heart Group membersin 2008 assessed the benefits and harms of hawthorn extract compared to placebo for chronic heart failure patients. A comprehensive search of electronic databases included, CENTRAL, The Cochrane Library (issue 2, 2006), MEDLINE (1951 to June 2006), EMBASE (1974 to June 2006), CINAHL (1982 to June 2006) and AMED (1985 to June 2006). Studies used hawthorn leaf and flower extract mono-preparations. Two reviewers collected the data, independently selected the studies, conducted data extraction and assessed the quality of the studies. Data were analysed using RevMan software. The results included fourteen trials reporting hawthorn being used as an adjunct to conventional treatment. Ten trials including 855 patients with chronic heart failure underwent meta-analysis. Outcome measures included physiologic outcome of maximal workload, exercise tolerance, pressure–heart rate product, shortness of breath and fatigue. All Showed Significant beneficial results. Adverse events were found to be transient, mild and infrequent. A limitation was the methodological rigour varied among the trials. In conclusion, significant benefits were found using hawthorn extract as an adjunctive treatment for chronic heart failure in relation to symptom control and physiologic outcomes.
